Furnace repair or replacement: how to tell which one makes sense
When a furnace quits, the decision usually gets made in a hurry. The useful starting point is not the age of the equipment by itself. It is a clear diagnosis of what failed, what the repair costs, and what condition the rest of the system is in.
When is a furnace usually worth repairing?
A furnace is worth repairing when the failure is isolated and the rest of the equipment is in reasonable condition. Most no-heat calls come down to ignition components, flame sensing, motors, controls, airflow restrictions or thermostats, and all of those are serviceable parts.
Repair is usually the right call when:
The furnace has been reliable and this is not part of a pattern of repeated breakdowns.
The failed part can be replaced without approaching the cost of a new system.
The heat exchanger and other major components are in acceptable condition.
The home is comfortable when the system is running normally.
A repair decision is strongest when the diagnosis is specific. “The furnace is old” is not a diagnosis. You should be able to understand what failed and why the recommended repair addresses that failure.
When does replacement become more reasonable?
Replacement deserves a serious look when several risk factors show up together, rather than because of one arbitrary age threshold.
Breakdowns are getting more frequent or more expensive each time.
A major component has failed and the repair cost is high relative to the remaining useful life of the equipment.
Comfort problems, airflow issues or incorrect sizing have never been addressed.
A replacement would also solve a verified efficiency, venting, combustion or system-design issue.
Does a cracked heat exchanger automatically mean replacement?
A confirmed heat-exchanger failure is a safety issue and it changes the conversation. Because the decision is expensive, you should understand what was found and why the technician considers the exchanger unsafe.
If a contractor recommends replacement on that basis, ask to see the evidence and have the diagnosis explained. A safety finding should be specific and documented, not used as a scare tactic.

5. Is the existing furnace properly sized for the home?
6. Are there duct or airflow problems a new furnace alone will not fix?
7. What warranty, installation and commissioning work is included in the quote?
